Atlas ran 11 regional hubs, each with its own dispatch playbook. On-time delivery averaged 84%, but ranged from 74% to 94% by hub. No one could say where trucks were in real time — visibility came from phone calls.

Customer penalties from missed service levels were running at eight figures, and the CEO's growth plan was blocked by a network that couldn't absorb one more lane.

The strategy was a control tower with teeth: a national operating layer over the regional hubs, fed by live telematics and demand data, with dispatch rights rebalanced toward network optimization while keeping regional accountability.

We phased it — lane-level prioritization first, then dynamic rerouting, then a yard-management module — so each phase paid for itself before the next began.

The Execution

A single integration team connected 2,100 vehicles, 14 WMS systems and the customer API layer into one event stream. Dispatch decision support was deployed hub by hub, with a 'golden lane' pilot proving the model before national rollout.

Change was the hard part: we ran 40+ working sessions with dispatchers, turned their objections into requirements, and shipped a tool that respected their judgment instead of overriding it.
